Losing money or members it shouldn't

You know where your gym is strong. Do you know where it's leaking?

Most gym owners are great coaches who were never trained to run a business. The problems that hurt most rarely show up on the mat. They hide in the numbers.

The first 90 days

are when new students are most likely to quit. Most gyms never see it happening.

Money left on the table

Failed payments and loose billing quietly leak revenue every month.

10 of 10

areas reviewed in every assessment. Owners rarely know where they're failing, so nothing gets skipped.

The 10 areas

What gets scored

Each area is scored 1 to 5 against a consistent rubric, then weighted. Money and members carry the most weight, because that's where gyms fail first.

How it works

From first call to finished plan in 4 to 6 weeks

Scores are built on evidence, not opinion: your documents and data first, then what I observe, then what you tell me.

1

Discovery call

A conversation about your gym, your goals and whether this is a fit. No obligation.

2

Kickoff

You sign the agreement and get a client overview that lays out the intake, the timetable and every deliverable.

3

Intake

One email, one link: an online questionnaire covering all 10 areas, with document uploads built in. This is where most of your time goes.

4

Analysis

I score your gym against the rubric, research your local competitors and pricing, and compare your numbers to industry benchmarks.

5

Results walkthrough

We go through every finding together, so you understand not just your score but how to run each area better.

What I'll ask you for

Your P&L, billing and failed-payment reports, member roster with signup and cancel dates, class schedule and attendance, price sheet, lease and insurance. Missing something? That's a finding, not a problem. It goes into your plan.

Optional: hear from your students

An anonymous student and parent survey launched with QR posters in your gym. No names, no email, no personal data collected. Highly recommended.

About

I know the mat. I know the P&L.

I'm Mark Frasher, founder of Red Bar Advisors. I've spent my career in operations leadership, and I've spent most of my life on the mat. I trained judo and kempo for years before switching to Brazilian Jiu-Jitsu, and today I hold a third degree black belt.

I'm an Army veteran with an MBA and a PMP certification, and I run operations as an executive. I started Red Bar Advisors because I kept seeing great gyms with great coaches struggle with the business side, and nobody was speaking both languages to help them.

Every assessment comes back to the same idea: you shouldn't have to guess where your gym is failing.

FAQ

Common questions

How much of my time does this take?

Mostly the intake questionnaire and gathering documents, plus the kickoff and the results walkthrough. I'll give you a time estimate on our discovery call.

Is my information kept confidential?

Yes. Your data is used only for your assessment and is never shared with other gyms.

Will my students know about the survey?

Only if you add it. It's fully anonymous: no names, no email, no personal data collected.

What if I don't have some of the numbers?

That's common, and it's useful to know. Missing data becomes part of your plan, so you'll start tracking what matters.

Is this only for jiu-jitsu gyms?

It's built around BJJ and grappling gyms, and it works for most martial arts schools that run on memberships.

What happens after I get my results?

You leave with a prioritized plan you can run yourself. Ongoing support is available if you want help putting it in place.
